Modesty goes hand in hand with the quality of confidence. A great leader does not let their own achievements give them the idea that they are superior to others. A modest leader treats others as they would wish to be treated themselves. A modest leader is more approachable for their peers.

Decisions are based on knowledge rather than taking unnecessary risks as great leaders are calm and calculated. These qualities as well as maintaining successful results ensure leaders do not put those around them in dangerous or difficult positions. A great leader stays calm, calculated and composed to make the best choice for those they are speaking for when a time comes where they might need to make a difficult decision or be in a difficult situation.

What I mean is this: A wise sponsor told me many years ago: "Stop searching for that leader, and start BEING the one they're looking for, and your business will be set on fire in no time!" Indeed it was, and I went to the Top 10 and won a Caribbean Cruise!

Many people are wandering out in the dark looking for that beacon of light, and they are looking to be uplifted by people who KNOW EXACTLY WHERE THEY ARE GOING. Do you know where you're going? It's likely, at some point time along your leadership-management journey, you've heard this wise quote from Heraclitus, a Greek Philosopher (c. 535 BC - 475 BC) "You could not step twice into the same river; for other waters are ever flowing on to you."

And, if Heraclitus were your management mentor today, his straightforward message would be "Shift Happens!" His insight is true, more so than ever, as you lead and manage your staff. On a day to day basis, you're dealing with shift. The decisions you make, the issues you encounter happen quickly. Often in less than an hour, sometimes in minutes!

This decision-issue relationship is at the heart of your management excellence. Issues are the circumstances from which you make the bulk of your day to day managing/leading decisions. And likewise, your decisions ignite new issues. Like picking up a stick, where you have to pick up both ends to do so, you cannot deal an issue without making a decision and you cannot make a decision without dealing with an issue.

Issues range from singular and specific to overlapping and complex. This range is highlighted by how you frame the issue and the experience from which you draw to make your decision. There are two broad types of issues. First are problems and their associated concerns. That is, something is not working and is hindering the work. Resolution inquiry is needed to solve these issues. For example ... you face budget cuts for the upcoming year or you arrive at work to find broken machinery meant to feed materials onto the assembly line. Both of these problem issues require your attention and solutions.

The second category is appreciations surrounded by enjoyment. That is, something is working well and is assisting the work. Appreciative questions are used to expand this category of issue. Two examples follow. You have three janitorial staff that created a time saving approach to clean walls in one of three plants you manage. Now, you see the importance in expanding their approach to the other two plants. A personal assistance in one branch downloaded meeting software found helpful to four of seven managers reporting to you. Now, you see the value in using the software with the other three managers.

However, there is a catch in the decisions you make from the issues you experience. Implementing an appreciation may incur a problem. While the use of meeting software worked with two managers. Implementing it with two of the other five managers did not work. You found instead, a paper version, with data inserted later, worked best. Conversely, implementing a problem may incur an appreciation. Fortunately, new preventive maintenance procedures helpful to the whole plant were found after fixing the assembly line machinery. Next steps are prepping the new procedures, writing job aids and training the staff.

It becomes apparent from these issue examples yesterday's decisions are different than tomorrow's decisions. Each day when you arrive at work is like stepping into the river anew.

When your past decisions are experienced today, you draw from the best practices you've identified. A caution however! While useful, practices were best then, not now. Though, there are aspects of the best practices useful for tomorrow. You'll find those pearls through evidence and dialogue with others.

For your present decisions to be useful tomorrow, make use of the creative process. It means a measure of generalization and acceptance of possibility are woven into your decision making. You seek 'produce over perfection' with the organization and 'perform over perfection' as an individual. Even with disappointment, insightful learning occurs. Such learning fuels your creative approach and transports the best of yesterday's practices forward.

Whether the issue is a problem or an appreciation, accomplishing the preferred outcome is a balance of lack of complaint, flexibility and discretion experienced through simplicity, wit and promise. The lack of complaint, flexibility and discretion helps you meet the organizational level irritations and biased agendas of others. The simplicity, wit and promise helps you engage from where you are, with what you know and do to advance performance, boost productivity and decrease waste.

For every decision you make know "Change surrounds every Challenge. Remain alert to how you deal with issues and make decisions. Keep in mind your decisions/issues often swivel together at the same time. Use your creative approach and draw sensibly from your best practices. Leverage what matters. That is, managing, networking, flexing, delegating, collaborating, communicating, and leading matter! All of them, and more, express your management excellence.

Sunday school students and teens accompanying their parents invite their non-Christian friends to attend groups. Even if a child who attends church stops coming to the program, his friend might make new friends and stay on.

If numbers become unwieldy, the youth pastor has a couple of choices. He can divide his week up to accommodate different age groups on different nights. He could also divide children and respective volunteers between different rooms of the church. Either way, very young children and teenagers are not all playing the same games and their different needs are addressed appropriately.

Games are a big component of each evening. Most kids will not come to hear a sermon and learn memory versus without the fun of capture-the-flag or different kinds of tag to look forward to. A sermon is worked-into the evening somewhere as well as refreshments and time for small-group conversations about biblical passages.

Sunday school is an important place for reaching kids. Sometimes, their interest in learning about Jesus is what brings parents through the door. A growing curiosity in children may encourage a similar interest in their parents.

Four Secrets To A Pain-Free Performance Review

If I ask managers at my workshops for their opinions of performance reviews, I am almost guaranteed to get grimacing faces and negative stories. One manager told me that when performance reviews were due in her organisation there was a "corporate groan!"

Whew! Not a good start to a helpful or enriching experience!

To help improve this process, let's first look at four reasons why performance reviews are considered so negative:

4 common problems with the performance review:

1. Reviews are often assigned at one of the busiest times of year for managers.

2. They often require massive amounts of preparation, note taking, and paperwork.

3. There is often a sense that this rather stilted process concludes with both parties feeling it has been less than satisfactory, and rather de-motivating or "unhelpful".

4. Reviews are often seen as a policing tool designed to keep rising payroll costs in check, and become a bargaining or negotiation process above all else; and the truth is, that's often exactly how the employee sees it.

Small wonder that both sides just feel it is something to be endured! Some of the interesting research done by Gallup in recent years, looking at what made some managers more effective than others, found that the most effective managers had a performance management routine. No matter how busy their schedule, these managers found time in their diaries to follow a routine of meetings and conversations which were focused on the progress of each person's performance - throughout the year, and in less formal ways.

4 tips to make performance reviews a more motivating and positive experience:

1. Simplicity No complex forms to fill in; no alien terms or beaurocracy. Focus on what to say to each employee - and how to say it. If your organisation does have complex forms, when it comes to form filling at the end of the year, if you've followed the next steps, completing this will become far easier, and will hold no nasty surprises for the employee.

2. Frequent Once a year is not enough! No sportsman would wait until they'd done their race or completed their competition, before seeking feedback from their coach! Rather too late by then! Feedback needs to be timely, to allow opportunity to understand and discuss talents and strengths, to consider personal goals, to understand recognition needs and consider how best to support growth and development which will maximise that individual's engagement and motivation.

Make sure to meet with all the members of your team at least once a quarter, more frequently if you can.

All the research shows that performance improves most when feedback is timely, whether it's positive or construcitve feedback (and the studies show we should give praise at least 5 times more than criticism). Regular discussions with individuals, talking about their goals and their performance will maximize their engagement and motivation.

3. Stay future focussed - At each session conduct a brief review of past performance, then focus on what "could be." Allowing the employee to set their own goals helps keep them future focused and avoids recriminations and blame which lead nowhere.

4. Employee tracking - How many times have you felt the review is just a kind of "bargaining process" where the employee rates themselves higher, knowing the manager will rate them lower, and hoping that they'll manage to negotiate a grade somewhere in the middle?

Even when asked to review their own performance prior to the meeting, it is like a negotiation rather than a discussion! The employee, knowing the scoring system, ranks themselves high hoping to end up somewhere in the middle!

Great managers seem to realise this is less than productive. They encourage each employee to keep a personal record of their own performance and learnings; their goals, successes, challenges and discoveries. This personal record is not designed to be evaluated formally or critiqued. Rather, it is to allow the individual to take responsibility and feel a sense of accountability for their own performance.

If you've been meeting regularly and informally with your staff throughout the year, there is less chance of this happening!

Follow these four rules and performance management can become less of a chore, and more an opportunity to motivate and develop your people!

How to improve employee motivation through coaching. A manager's guide.

Are you a manager in an organization which expects you to coach your staff to improve performance, but find yourself unsure about just how to go about it? Coaching has become somewhat of a buzz word in organisations and more and more courses, theories and models on the subject spring up leaving managers feeling overwhelmed at the amount of knowledge and time it seems is necessary before they are able to coach their staff. In many cases, this is time they feel they just don't have.

However, any manager can coach if you follow a few simple ground rules.

However, if you ignore them, you could do more harm than good.

So what rules should I follow?

7 "rules of engagement" for the manager as coach

The best coaches are... 1. Approachable and available: You do not need to make yourself available at all times, however research shows that staff that feel there is a genuine interest in them and their well being, work harder and are less resistant to change.

2. Excellent listeners Do you think you're a good listener? If your staff were asked how good a listener you were, what do you think they would say?

Listening and demonstrating the value of the opinions of others can have a great impact on how other people react to you, as well as their willingness to give you their best.

If you do not start to listen to your employees they will stop talking to you, and in many cases talk about you behind your back.

3. Empathetic: Empathy should not be confused with sympathy. Empathy is defined as understanding how someone feels, even though you may or may not share the same opinion. The important thing is showing respect for a differing opinion, and creating an atmosphere of tolerance.

Empathy breeds tolerance in any relationship, including the workplace . It's about allowing people to feel "safe" expressing their views, even if they challenge the status quo, knowing they will not be ridiculed, or at "risk" of being branded a trouble-maker. Managers who stamp down opposing views will simply find they just drive them underground anyway. Wouldn't you rather have them in the open so you can discuss and move forward?

4. Encouraging and supportive There's tons of evidence now that praise is hugely important to employees. Managers who keep their radar up for evidence of good work, and who feed that back in a way which is meaningful and specific, leave people feeling good and wanting to do even better.

An old boss of mine once said to me: "Catch people doing things right, Shona". He was right!

It's almost automatic to look for, and feedback what is going wrong! Managers who are using coaching skills know that can be hugely de-motivating. It's not about ignoring poor performance - it is about tipping the balance in favour of praise and encouragement.

5. Honest and willing to reveal their "humanity" None of us are perfect. All of us make mistakes, and if managers can't own up to making mistakes, they only breed a culture where staff cover up errors in fear of retribution.

Good managers can admit their mistakes and tell others it is okay to make mistakes as long as they are learned from.

The bottom line is: if you're not honest - how can you expect your staff to be?

6. Challenging: Great coaches are known for challenging their players to do better, to rise higher, and overcome difficult situations.

Ask any great sportsman whether they think their coach is a "soft touch" and you'll be laughed out of the room! Great coaches and managers are not soft touches; they have high expectations; often see potential in someone who cannot see it for themselves; and they consistently and regularly challenge others to dig down and find the resources to improve their performance. Great coaches won't back away from challenging others if they feel it's appropriate to do so. They will challenge their staff; they are also willing to challenge others above them too. They're not "yes" men or women.They have strong values and make sure everyone knows what those are. They set high standards; they believe in encouraging others to set high standards for themselves, and they do what they can to help people stretch to achieve them. They constantly "raise the bar" - for themselves, as well as their staff.

7. People with clear and high expectations (without being demanding) Following on from the last point, great coaches will set the bar high, but they won't overburden staff unnecessarily with rules and procedures. They do ensure their staff know what is expected of them, but then they get out of their way and let them get on with it! Great coach/managers don't micro-manage.

So - if you look at that list of 7 core skills - how many of those do you feel you do, regularly and consistently? You may not have the time to do a formal training course - but if you strengthen your ability to demonstrate the above 7 rules, you're already developing both coaching skills, and a coaching culture.
